R2 Advisory

How We Work

From Priority to Deployed Capability.

Every engagement starts by framing the priority, then selects the engagement shape that fits. Here is what actually happens: what R2 needs from the client, what gets produced, and how ownership transfers.

Engagement Shapes

Five ways to engage R2.

01

Fractional Executive Leadership

Illustrative range: 3 to 12 months, often renewed by mandate rather than fixed term.

Best Fit

A leadership gap, a transition, or an initiative that lacks an accountable senior owner.

Core Outputs

  • Mandate definition and operating cadence
  • Priority portfolio and decision architecture
  • Team and capability assessment
  • Transition or succession plan

Client Participants

  • Executive sponsor
  • Direct reports and functional leads
  • Board, if the mandate includes board reporting

Completion Condition

A permanent leader is hired and transitioned in, or the defined mandate is complete.

02

Project-Based Advisory and Delivery

Illustrative range: 4 to 16 weeks, depending on scope.

Best Fit

A defined strategy, architecture, assessment, or roadmap deliverable with a clear scope.

Core Outputs

  • Strategy or architecture document
  • Assessment findings
  • Roadmap and sequencing plan
  • Executive decision brief

Client Participants

  • Executive sponsor
  • Subject-matter owners
  • Technical stakeholders

Completion Condition

The agreed deliverable is presented and the client has a clear next step.

03

Board and Executive Advisory

Illustrative range: single briefing to a standing quarterly cadence.

Best Fit

A board or executive team facing a technology, AI, cyber, or investment decision that needs independent judgment.

Core Outputs

  • Decision brief
  • Options analysis
  • Risk and governance implications
  • Recommended course of action

Client Participants

  • Board members
  • CEO and executive team

Completion Condition

The decision is made, or the standing advisory relationship is reviewed and renewed.

04

Strategy, Transactions, and M&A

Illustrative range: 2 to 8 weeks for diligence, longer for post-transaction integration.

Best Fit

A pending acquisition, divestiture, or capability transaction that needs technical and operating diligence.

Core Outputs

  • Technical and cyber findings
  • Capability assessment
  • Integration architecture
  • Value-creation roadmap

Client Participants

  • Deal team
  • Target-company leadership, where access is granted
  • Post-close integration leads

Completion Condition

The deal decision is made, or the integration plan is handed to the operating team.

05

Forward-Deployed Engineering

Illustrative range: 6 to 16 weeks per increment, often renewed.

Best Fit

A priority that needs a working system, not just a plan, and needs it built inside the operating environment.

Core Outputs

  • Working product, workflow, or agent capability
  • Reference architecture
  • Governance or control implementation
  • Knowledge transfer to the client team

Client Participants

  • Operators and end users
  • Technical leads
  • Executive sponsor

Completion Condition

The capability is deployed and ownership is transferred to the client team.

The Execution Model

Frame, Architect, Build, Deploy, Transfer.

Regardless of engagement shape, most work moves through the same five steps, though where it stops depends on the mandate.

01

Frame

Define the decision, outcome, users, constraints, risks, and measures of success.

02

Architect

Design the target architecture, operating model, and governance the priority requires.

03

Build

Engineer the product, workflow, agent capability, or control, often through forward-deployed engineering.

04

Deploy

Put the capability into the hands of the operators and users who will run it.

05

Transfer and Improve

Hand off ownership, instrument the result, and improve based on real use.

Who Does What

Client and R2 responsibilities.

Client Responsibilities

  • An executive sponsor with authority to decide
  • Access to operators and end users
  • Access to relevant systems and data
  • Timely decisions at agreed checkpoints
  • Security and compliance support where needed
  • An internal owner to receive the transfer

R2 Responsibilities

  • Senior leadership and architecture
  • Product and system definition
  • Engineering and implementation
  • Governance and control design
  • Program cadence and decision support
  • Knowledge transfer to the client team

What This Looks Like

Three example engagements.

AI Pilot to Production

A pilot has proven the concept but stalled before production. R2 defines the architecture, governance, and controls, then builds the missing pieces alongside the client team until the capability is deployed and owned internally.

New Cyber or AI Capability for an Existing Customer Base

A firm wants to offer a new AI-enabled or cyber capability to clients it already serves. R2 defines the market and operating model, architects the capability, and helps build the first working version.

Fractional Technology Leadership During Transformation or Acquisition

A transformation or transaction needs senior technology leadership now, not after a multi-month search. R2 embeds as fractional CTO, CIO, or CISO for the duration of the mandate.

Choose a starting point.

Most engagements combine more than one model. We will help determine which mix fits the situation.
